Why I'm Not Picking Sides (But You Should Know the Difference)
I've been a procurement manager for a mid-sized regional logistics company for about six years now. We run a fleet of 12 heavy-duty trucks, and over that time, I've tracked every single invoice, every repair order, and every fuel receipt. I'm not a truck enthusiast. I'm not a brand loyalist. So when we were facing a decision between the Volvo FH (the European flagship) and the Volvo VNL (the North American workhorse) for our next replacement cycle, I didn't just read the brochures. I dug into the data. And everything I'd read about 'global platforms' and 'shared DNA' didn't prepare me for what I found. (spoiler: the 'same' engine can cost very different money to maintain.)
This isn't a review. It's a comparison on the metrics that actually matter to someone managing a P&L: initial purchase price, fuel economy, maintenance cost, parts availability, and resale value. Let's break it down.
The Initial Price Tag: A False Prophet
The conventional wisdom is that the VNL, being built in North America for the North American market, is the cheaper option upfront. In our case, that was true. The 2024 VNL 860 we quoted came in at roughly $185,000. A comparable spec FH (the FH 460, with I-Shift) was quoted at just over $205,000. That's a $20,000 delta. On paper, the VNL wins round one.
But here's where the 'cost controller' alarm bells start ringing. That $20,000 is only one number. It's the headline, but it's not the story. The FH quote included a 5-year/750,000-mile powertrain warranty. The VNL quote? A standard 3-year/unlimited-mile base warranty, with a 5-year/500,000-mile option for an additional $4,500.
So the 'true' upfront cost difference, factoring in warranty parity? $15,500. Still a gap, but narrower. And the question becomes: will you save that $15,500 in fuel and maintenance over the life of the truck? Or will it cost you more? Period.
Fuel Economy & Operational Cost: Where the Math Gets Hard
This is the dimension where conventional wisdom is most often wrong. Everything I'd read said the FH, with its more aerodynamic cab-over-engine design and 'smart' cruise control, would be significantly more fuel-efficient than the VNL. My experience with our specific routes (mostly Midwest flatland, some Appalachian hills) suggests otherwise.
We ran a 3-month trial with one FH and one VNL on identical routes, same driver pool (rotating to control for driver bias). The results?
Volvo FH 460: Averaged 7.8 mpg. Volvo VNL 860 with D13 engine: Averaged 8.2 mpg.
I was surprised. The FH was less efficient by about half a mile per gallon. Why? My best guess is the difference in aerodynamics for our specific speed profile. We cruise at 62-65 mph. At that speed, the FH's cab-over design doesn't have the same advantage as it does at higher European highway speeds. The VNL's longer hood and sleeper cab actually created better airflow for our conditions.
At 100,000 miles per year per truck, and diesel at $3.50/gallon, that 0.4 mpg difference translates to about $1,700 per truck per year in additional fuel cost for the FH. Over 5 years, that's an $8,500 disadvantage. Suddenly, that $15,500 upfront gap looks a lot smaller.
Maintenance & Parts: The Real Cost Driver (Unsurprisingly)
This is where my year's of tracking every invoice (note to self: I really should build a dashboard for this) paid off. I compared the cost of a 'standard' B-service interval (oil change, filters, basic inspection) between the two trucks.
Volvo FH (I-Shift): Parts & labor for B-service: $1,200. Parts availability: 3-5 days (had to order specific filter kit).
Volvo VNL (I-Shift): Parts & labor: $950. Parts availability: Next-day from our local Volvo dealer.
The difference? $250 per service, and a 2-day delay. Over 5 services in 5 years, that's $1,250. The delay is the bigger unquantified cost: a truck sitting for 2 extra days means lost revenue. Not great.
But here’s a specific example that stung. We had a final drive issue on the FH (circa 2024, things may have changed). The part itself was about $2,800. The same final drive component for the VNL? $2,200. (Ouch.)
Why the difference? The FH uses a more compact final drive design that’s harder to service and has fewer aftermarket alternatives in North America. The VNL's final drive is a more standard unit. The lesson: parts availability and pricing for niche components can swing the TCO significantly.
(As of January 2025, at least, the VNL has a clear advantage in parts cost and availability in North America.)
Resale Value: The Final Ledger
I've never fully understood the resale market for these trucks. It seems more art than science. But I checked with three major truck resellers in our region. The consensus: a 5-year-old VNL 860 holds its value better than a 5-year-old FH.
Why? Market familiarity. More buyers know the VNL. Parts are cheaper to fix for the second owner. The FH is seen as a 'specialist' truck, harder to resell quickly. The resale value premium for the VNL was estimated at 8-12% after 5 years.
On our $185,000 purchase, that's a potential $14,800 - $22,200 advantage at resale.
The Bottom Line: What I'd Buy (And What I'd Skip)
So after all the number crunching, where does this leave us? The choice isn't about 'good' versus 'bad.' It's about where you operate and how you plan to use the truck.
Buy the Volvo VNL if:
- Your primary routes are in North America (obvious, but true).
- You need predictable parts availability and lower service costs.
- You plan to sell the truck after 4-5 years.
- You value lower initial cost and a known resale market.
Consider the Volvo FH if:
- You operate primarily on long-haul, high-speed highways where its aerodynamics could swing fuel economy in its favor.
- You have an excellent relationship with a specialist dealer who can support the parts chain.
- You plan to keep the truck for 7+ years and amortize the higher upfront cost over a longer period.
- You value the slightly more refined driver experience (our drivers did prefer the FH cab).
For our fleet, the answer was clear: the Volvo VNL is the better financial decision. The lower parts cost, better fuel economy in our specific context, and higher resale value made it the winner on TCO. But if our average speed was 70+ mph on open highways? The FH might have closed the gap.
I’m not picking sides. I’m picking the numbers. And for now, the VNL wins on my spreadsheet. (As of April 2025, at least. Next year's model might change the math entirely.)
